The host training SOP: from first rehearsal to a scored, trusted on-camera operator

Updated 2026-10-16 · Sources & methodology noted inline

WHY HOST TRAINING IS A SYSTEM, NOT A TALENT SEARCH: mature live-commerce markets treat on-camera selling as a trainable trade with a defined curriculum — China's top rooms are staffed by hosts who learned a methodology, not discovered a personality. This SOP is that curriculum compressed: a four-stage ramp (shadow, co-host, solo-supervised, solo-scored) with gate criteria at each stage, so that 'can this person hold a room' is answered by evidence instead of hope. It assumes you are training someone with basic on-camera comfort; it manufactures everything else.

STAGE 1 — SHADOW (2-4 SESSIONS): the trainee operates the room (links, stock screen, comments) while watching the primary host's loops at loop granularity. Deliverable: a written loop map of one full session — beat by beat, what the host did and why — compared against the primary host's own post-session review. Gate: their loop map must identify at least 80% of the adjustments the host's own review identified. This stage teaches structure before performance, and it doubles as your operator bench — everyone who shadows can run the desk, which is your redundancy plan for sick days.
